AI Transformation

Most AI investments will underdeliver — and we've seen exactly why.

After leading $6B+ in technology transformations at Cisco, CIGNA and UnitedHealth Group we've watched smart companies make the same critical mistakes: treating AI as a technology problem when it's actually a strategy, readiness and adoption problem. We’re helping clients understand  what actually works — and what quietly kills ROI before anyone notices...

There are four forces converging:

The Reckoning: For two years the story was all promise, and the money followed. Now the bill is due. The market now knows that most AI work fails, and it knows it out loud.

The Agentic Leap: AI crossed the line from software that suggests to software that acts. Agentic AI, systems that decide and do on their own, grew from about $7.6B in 2025 to nearly $11B this year. More power means more upside, and far more that can go wrong.

The Fault Line: At the top, AI is efficiency and cost. On the floor, it is a threat. 40 to 51% of workers fear losing their job to AI, and they are not just afraid. In one 2026 study, 31% of employees admitted they actively undermine their company's AI efforts

The Governance Vacuum: And there is no rulebook. Autonomous systems are arriving into a wide-open regulatory frontier, and it will stay open for a while.

These four forces are hitting at the same moment, and the collision creates a problem the market has not had to face before.

Companies are pushing increasingly autonomous AI, under hard pressure to show a return, into a workforce that is afraid and pushing back, with no rulebook to govern any of it. The predictable result is transformation that does not stick. The tools are everywhere. What almost nobody can deliver is change that actually holds.

Consynity has solved similar problems many times before. Our Adoption-First Method directly addresses each of the four forces – and builds the foundation for success on the first phase and all that follow.

If you have an AI transformation initiative ramping up, an in-flight program that’s dragging or not achieving objectives – we bring the approach and knowledge that’s missing.
